Executive Summary

Trek Health is preparing to implement Mixpanel as its primary product-analytics platform to replace limited tracking via Google Analytics and Salesforce.

This engagement focuses on designing and implementing Mixpanel tracking around one to two critical user workflows that define success in the product, targeting measurable improvements in activation, usability, and retention.

Goals

  1. Stand up an initial, end-to-end Mixpanel implementation covering high-value workflows.
  2. Build a modular tracking plan template that engineering can replicate across additional product areas.
  3. Deliver actionable reporting to measure how users reach “aha” moments—where they successfully find and act on the information they need.

Guiding Constraints

  • Low engineering lift: Brainforge leads design, project management, and tracking spec creation; your engineers handle light SDK installation and QA.
  • Practical implementation first: Focus on 1–2 workflows instead of full-app auto-tracking.
  • Self-serve reporting: Deliver Mixpanel dashboards built for non-technical teams (Product, CS, Leadership).

Objective Intake → Tailored Dashboards

To ensure dashboards are immediately useful (not generic), we begin with a structured objective intake across key departments and translate those objectives into role-specific dashboards and an executive scorecard.

Added outcomes

  • Align on department-level success metrics and definitions before instrumentation is finalized.
  • Produce dashboards tailored to how each team makes decisions week-to-week.
  • Reduce rework by establishing KPI ownership and shared metric definitions up front.

  • Product: Higher workflow completion rates and clear visibility into drop-off points to prioritize roadmap fixes.
  • Customer Success: Faster identification of “stuck” sessions and patterns that predict churn, enabling targeted enablement.

Workstream 1 — Event Design & Tracking Plan

Findings

  • No prior behavioral tracking exists beyond GA4 pageviews.
  • Product is expanding into three modules (rate transparency, contract intelligence, policy Q&A), but lacks visibility into how users move through them.
  • CS reports frequent user frustration in finding data, yet cannot trace where sessions break down.

Approach

  • Conduct 1–2 design workshops with Product and CS to map the most critical workflows (e.g., “search → view → export” in the rate benchmarking product).
  • Define milestone events and properties (inputs, filters, identifiers) to measure user success and drop-off points.
  • Deliver full tracking specification in tabular format, ready for engineering implementation or Brainforge execution.

Structured Objective Intake (feeds tracking design and dashboards)

  • Run short objective intake sessions (30–45 min) with key departments (e.g., Product, CS, Leadership; optionally Sales/Marketing as relevant).
  • Capture per department:
    • The decisions they make weekly
    • The questions they need answered
    • The definition of a “successful session” and “activation”
    • The segments they care about (persona, plan tier, customer size, etc.)
  • Translate objectives into a KPI map that informs:
    • Which events/properties must exist in the tracking plan
    • Which funnels/cohorts/segments must be supported in dashboards

Deliverables

  1. Mixpanel Event Tracking Plan (spec + JSON property definitions).
  2. Event data design diagram visualizing tracked milestones and “aha” moments.
  3. Department Objective Briefs (one page per department: goals, decisions, questions, success definitions).
  4. KPI Map (Objective → Metric → Event/Property).
  5. Dashboard Blueprint (Exec scorecard + department dashboards, chart list, filters/segments, refresh cadence, owners).

Driving Questions

  • What is the true order completion rate (orders successfully charged vs. fired events)?
  • Can Shopify’s payment gateway logs (Stripe/Shopify Payments) confirm transaction success rates?
  • Should server-side “purchase confirmed” replace front-end “order completed” as the Facebook event source?
  • Which user workflow most strongly predicts retention within 7/30 days?
  • Where do successful users differ from unsuccessful users (filters used, time-to-first-result, repeated queries)?
  • What is the minimum “activation” threshold we can agree on across Product, CS, and Leadership?

Workstream 2 — Implementation & Instrumentation

Findings

  • Engineering resources are global and bandwidth-limited; PostHog implementation failed due to complexity and lack of support.
  • Mixpanel’s auto-capture can generate noise without defined events.

Approach

  • Brainforge manages the implementation project plan.
  • Two implementation options:
    1. Engineer-led: Trek implements the tracking plan with Brainforge QA.
    2. Brainforge-led: Brainforge implements directly in code or via tag manager under billable engineering hours.

Instrumentation guardrails based on department objectives

  • Instrument only what is required to support:
    • The agreed “activation” definition(s)
    • The executive scorecard metrics
    • Each department dashboard’s top KPIs and segments
  • Standardize event/property naming so dashboards remain scalable as new workflows are added.

Deliverables

  1. Functional Mixpanel workspace with live event data for selected workflows.
  2. QA report verifying event triggers, property values, and user identity mapping.
  3. Event Naming + Property Standards (a reusable template engineering can apply to future workflows).
  4. Dashboard Readiness Checklist (ensures every dashboard metric is supported by a reliable event/property source).

  • Do we prefer direct SDK implementation or Segment events?

Workstream 3 — Reporting, Training & Handoff

Findings

  • Teams (especially CS) need visibility into whether customers achieve success in searches or contract workflows.
  • Mixpanel will be used primarily by non-technical users with limited time for deep analysis.

Approach

Build 2–3 Mixpanel dashboards focused on:

  1. Funnel completion (e.g., “search → result viewed → export/download”)
  2. Activation rate (“% of users who find data successfully”)
  3. Retention drivers (“% returning within 7 days after successful query”)

Training & handoff:

  1. Dashboard navigation and segmentation
  2. Extending tracking to new workflows using the provided template
  3. Practical usage scenarios for CS and Product teams

Dashboards tailored by department objectives In addition to the core dashboards above, dashboards will be explicitly mapped to department objectives gathered in Workstream 1, typically including:

  • Exec Scorecard: shared north-star metrics (activation, adoption, retention, workflow success).
  • CS Dashboard: “stuck points,” time-to-value, repeat usage signals, common failure modes by segment.
  • Product Dashboard: funnel conversion, feature adoption, cohort retention, and workflow iteration impact.

Governance and adoption

  • Define a lightweight operating cadence (e.g., weekly review) for each dashboard:
    • Who reviews it
    • What decisions it informs
    • What actions are triggered when metrics move

Deliverables

  1. Live dashboards and saved reports within Mixpanel.
  2. One recorded 60-minute training session for future onboarding.
  3. Written guide summarizing key metrics and next-phase roadmap.
  4. Dashboard Blueprint Implementation (the agreed exec + department dashboards built in Mixpanel).
  5. Dashboard Operating Guide (who uses what dashboard, how often, and what decisions it supports).
