How to use this doc
Use this playbook when a prospect is not ready for full implementation but is open to a focused working session. This SOP covers preparation, live facilitation, and post-workshop conversion follow-through.
Scope & configuration
Default bundle (free 1-hour format):
- Pre-read intake and workshop prep
- 60-minute facilitated session (Audit → Plan → Execute)
- Post-session summary with prioritized use cases and immediate next steps
Optional add-ons:
- Half-day working session (deeper backlog and KPI design)
- Follow-up roadmap review with additional stakeholders
- Conversion into paid implementation sprint
Prereqs
- Data & access: No system credentials required for the free format; artifacts are discussion-based
- Environment: Shared workshop board or doc where use cases and scoring are captured
- SMEs: Client sponsor plus at least one operator from the highest-friction workflow
Phase 0 — Pre-Workshop Intake
Duration: 2-5 business days
Outcome: Right people in room, clear target workflow, prep context assembled
- Confirm workshop objective and target workflow
- Collect light intake: current blockers, goals, and known constraints
- Confirm participants and decision-maker attendance
- Prepare scoring template (impact, feasibility, time-to-value, confidence)
Gate: Sponsor confirms attendees and objective before live session.
Phase 1 — Live Workshop (Audit → Plan → Execute)
Duration: 60 minutes (free format) or half-day (expanded format)
Outcome: Prioritized opportunity set and initial 30-60-90 plan
Segment A: Audit (what’s broken?)
- Map current workflow and failure points
- Identify constraints (data quality, process, tooling, ownership)
- Capture where time and decision latency are highest
Segment B: Plan (what’s possible?)
- Generate candidate AI use cases
- Score and rank top opportunities by impact and feasibility
- Select quick wins and one strategic bet
Segment C: Execute (how to get there?)
- Assign owners and first actions
- Define initial success signals and checkpoints
- Align on a 30-60-90 sequence
Gate: Sponsor agrees on top priorities and next-step owner.
Phase 2 — Post-Workshop Conversion Follow-Up
Duration: 3-10 business days
Outcome: Decision on next engagement path
- Deliver workshop recap (prioritized use cases + owner/timeline plan)
- Run short follow-up to clarify sequencing and dependencies
- Propose right-sized next step (implementation sprint or advisory extension)
- Track accept/decline reasons to improve TOFU conversion play
Deliverables (standard)
- Artifacts: Ranked use-case list, scoring matrix, 30-60-90 action plan
- Recommendations: Quick-win shortlist and strategic sequencing recommendation
- Handoffs: Summary doc plus recommended next engagement path
Success metrics
- Execution KPIs: Workshop held with decision-maker present, recap delivered within SLA
- Adoption KPIs: Percent of workshop actions started within 30 days
- Business KPIs: Workshop-to-paid-conversation rate and workshop-to-deal conversion rate
Risks & mitigations
