All Dunkin — Lenny proposal (working notes)

Source: Granola transcript 2026-04-24 (../transcripts/2026-04-24-all-dunkin-brainforge.md). Refine with Doak after NDA + repo review.

Product narrative (sell)

  • Move the bank site from billboard → digital branch: calculator / entry → borrower portal (async messaging, applications, bank-configured products).
  • Loan types in scope for v1 story: real estate (held in portfolio) + commercial ag (majority of volume for target banks).
  • Admin: bank self-serve product links, disclosures, analytics (funnel / drop-off — greenfield for many banks).

Suggested phase structure

Phase A — Clickable PoC (internal / design partner)

  • Core borrower flows: calculator path + portal shell; 1–2 product paths end-to-end; messaging pattern (not live chat).
  • Super-admin / tenant model: new bank = new isolated environment (align to Railway or chosen host); data segregation story documented.
  • Non-goals for A: full core API push; full admin polish.

Phase B — MVP for first bank(s)

  • Bank admin: add products, disclosures, deep links to existing bank apps where needed.
  • Analytics v1: funnel visibility (views → apply), product-level signals.
  • Third-party risk register: identity / KYC vendor, secure document upload, soft credit (as applicable) — fixed “opinionated” vendors where possible.
  • Compliance track in parallel: SOC 2 package outline, PII handling, segregation design, bank procurement FAQ.

Phase C — V1 “go sell”

  • Hardening, onboarding playbooks, deployment runbook per bank.
  • Phase 2 (per call): direct core connections (finite set of cores across the network ~5).

Commercial angles discussed

  • Speed: rough ballpark <3 months to market-ready depends on MVP cut; faster path if cloud-only and manual back-end handoff to core initially.
  • Pricing model: Brainforge open to outcome- or milestone-based structure; align fees to PoC / MVP / deployment milestones.
  • Client expectations: weekly sprint cadence; Doak/team are product-decision owners.

Diligence questions to close in proposal

  1. Repo & IP: current stack, hosting, and license to extend.
  2. PII boundary: at what step does SSN / full app PII enter (drives control scope for MVP).
  3. Target “first bank” for design partnership and success criteria.
  4. Insurance cross-sell: which products must be in MVP cross-sell UX vs later.
