The Problem This Solves
Most teams assume a BI migration is a 3–6 month project.
It doesn’t have to be.
We recently helped a retail client migrate entirely off a legacy BI platform in 14 days. Full semantic layer. Rebuilt dashboards. Handed off and live. No pilot. No partial migration.
This guide is the playbook we used — fictionalized and generalized so you can apply it to your own stack.
The catch: this only works if the right conditions are in place. We’ll show you what those are.
Section 1: Is a fast migration even possible for you?
Before you sprint, you need to know if your foundation supports it.
Tools like Tableau, Looker, and Sigma sit on top of your data warehouse. If your warehouse is clean and your models are well-structured, the migration is mostly a translation problem — not a rebuild.
Green lights (you’re in good shape):
- You’re already on a modern warehouse (Snowflake, BigQuery, Redshift)
- You have a dbt project — even a partial one
- Your core metrics are defined somewhere (even if informally)
- You know which dashboards people actually use vs. which ones just exist
- You have at least one technical person who can work in YAML and SQL
Red flags (slow down first):
- Your data is still in spreadsheets or flat files being exported manually
- You have no version control on your data models
- Nobody can answer “what is our definition of Revenue?” without a debate
- Every dashboard is built on custom SQL with no shared logic underneath
If you checked all the green lights: you’re a candidate for a 14-day migration.
If you hit a red flag: fix that first. A fast migration on a broken foundation is just a fast way to break things twice.
Section 2: The 14-Day Sprint Framework
Week 1 — Diagnose and Set Up
Day 0–1: Kick-off and scoping
Define the migration boundary before you touch anything.
- What are you migrating from? (Tools like Tableau, Looker, Sigma, etc.)
- What is the deadline driving this? (Contract end, cost, performance issues?)
- Who owns the sign-off on “done”?
- What is the minimum viable outcome — and what is the full ideal outcome?
Don’t try to migrate everything. The goal of week one is to draw a clear line.
Day 2–4: Dashboard audit and priority mapping
Pull a list of every dashboard and report in your current tool.
For each one, classify it:

In most mid-market companies, 80% of decisions are made from 20% of dashboards. Find those dashboards first.
For each P0 dashboard, document:
- Which tables power it
- What calculated fields exist (and how they’re defined)
- What filters are applied by default
- Who uses it and what decisions they make with it
Day 5–6: Roles, access, and sprint plan
Assign clear ownership before building starts:

Provision the new tool. Confirm every team member has the access they need. Do this on Day 6 — not Day 10.
Day 6 (afternoon): Vendor onboarding call
If migrating to a modern BI tool like Omni, book a session with their team early. Their sales engineers exist to unblock you. Use that call to:
- Confirm your data connection architecture
- Understand how their semantic layer works before you start building
- Ask about any known migration gotchas for your warehouse type
Week 2 — Build, Validate, Hand Off
Day 7: Connect the warehouse and define topics
This is the most critical technical day.
Your legacy tool had a connection to your warehouse. Your new tool needs the same connection — but you also need to tell the tool how to think about your data. In tools like Omni, this is done through a semantic layer (called topics).
For each P0 dashboard, create a topic that:
- Joins the relevant tables from your warehouse
- Defines the key metrics (with the same definitions you documented in the audit)
- Includes AI context — descriptions of what each field means, what assumptions are built in, and what edge cases to know about
The semantic layer isn’t optional. Without it, the AI features don’t work properly and analysts get numbers they can’t trust.
Day 8–10: Build P0 dashboards
Rebuild each P0 dashboard in the new tool.
For each chart:
- Reference the topic you built (not raw tables)
- Match the visual format your team is used to — don’t redesign during a migration
- Apply the same default filters your legacy dashboard had
- Note any calculated fields that needed to be recreated vs. pulled directly from dbt
The goal is parity, not improvement. Save the redesign for after go-live.
Day 11–12: Validate against the legacy tool
Run both tools in parallel for at least 48 hours.
For each P0 dashboard:
- Pull the same date range in both tools
- Compare the key metrics side by side
- Document any discrepancies — then root-cause them (data model issue vs. calculation difference vs. filter mismatch)
Discrepancies are expected. The important thing is that you can explain every one of them before you hand off.
Day 13: Stakeholder review
Walk the primary users of each P0 dashboard through the new tool.
- Show them the same numbers they’re used to seeing
- Show them what’s new (AI features, self-service exploration, speed)
- Collect feedback and make minor adjustments same-day
This is not a training session. This is a confidence-building session. If they feel unsure, the migration isn’t done.
Day 14: Go-live
Decommission access to the legacy tool (or sunset the dashboards, depending on your contract).
Confirm:
- All P0 dashboards are live and validated
- All primary users have logged in and confirmed the tool works for them
- A support channel exists for questions in the first two weeks post-launch
- P1 dashboards are on a backlog with an owner and a timeline
Section 3: The Three Things That Make or Break the Timeline
We’ve seen migrations take 2 weeks and we’ve seen them take 6 months. The difference usually comes down to three things.
1. The data foundation
If your dbt models are already in production and your warehouse is clean, the migration is fast. If you’re building the foundation at the same time as the migration, you’ll slow down. Fix the foundation first — even if it delays the start date by a week.
2. The dashboard audit
Teams that skip the audit try to migrate everything and end up prioritizing nothing. The audit is what lets you say “these five dashboards are the ones that matter.” It’s where the speed comes from.
3. The stakeholder relationship
Migrations stall when the business team isn’t responsive during validation. The technical build is the easy part. The hard part is getting sign-off from the people who actually use the data. Identify your decision-maker on Day 0 and keep them close throughout.
