Client “AI strategy” pressure test — BougieDigital75 / Gartner pattern

Purpose: Separate deck theater from a strategy that survives finance, IT, legal, and the line of business.

Context

A common 2026 critique (summarized on X as the “BougieDigital75 pattern”) is that many “AI strategies” are really ChatGPT for email + Copilot for Excel + maybe a chatbot—rearranging deck chairs, not an operating strategy. Analyst direction (e.g., Gartner on task-specific agents embedded in enterprise applications) pushes the opposite: bounded, tool-using automation inside real workflows, with governance and data readiness—not a sprawl of disconnected assistants.

This note gives a repeatable pressure test and defines what strategy should mean on an org chart and in a data estate.


A. Ten-minute litmus (score 0–2 each; strong programs aim for ≥14/20)

Interpretation

  • ≤8: Mostly assistant sprawl—high risk of the “deck chairs” pattern.
  • 9–13: Hybrid—pilots are real but not yet an agentic enterprise.
  • ≥14: Credible path to embedded agents in applications, if execution holds.

B. What “strategy” should mean on the org chart

Treat “AI strategy” as operating model + product management inside the business, not a sidecar innovation lab.

Anti-pattern: “Chief AI Officer” with no budget line over workflows or data.
Pattern: AI is a cross-functional program with workflow owners who sign acceptance tests.


C. What “strategy” should mean in the data estate

Think in five planes; strategy is incomplete if any plane is blank.

  1. Ingestion plane — How events and documents enter (CDC, APIs, files, voice). Agents need fresh truth, not quarterly dumps.
  2. Truth plane — Golden entities (customer, product, employee, claim) + conflict resolution rules.
  3. Knowledge plane — Curated corpora for RAG, versioning, takedown, “do not learn” lists.
  4. Action plane — Tooling with least privilege (write to ticket, not “write to anything”).
  5. Evidence plane — Logs, citations, eval harness, replay for audits.

One-sentence strategy test for the data estate:
“If we unplug the default chat assistant tomorrow, do we still have machine-addressable truth, authorized actions, and auditable traces for the workflows we care about?” If not, you have a UX strategy, not an enterprise AI strategy.


D. Workshop outputs to leave behind

  • Workflow × agent matrix (~10 rows): workflow, owner, system of record, autonomy level, KPI, eval method, target go-live.
  • Kill list (explicit): which chatbots/pilots to sunset because they do not hit the matrix.
  • 180-day roadmap: two embedded agents in production apps, one horizontal platform capability (eval + logging + access), avoid net-new orphan chatbots unless they feed the matrix.
